Auditing means performance to ascertain the reliability and validity of the information provided by the organization — ensuring that all departments follow a documented system of recording transactions. A CMMI appraisal is an examination of one or more processes by a trained team using a reference model as the basis for determining, at a minimum, strengths and weaknesses.

CMMI is a process improvement framework that equips an organization with the necessary components for effective and efficient operations. It supports projects and organizations in improving processes that promote business objectives — integrating historically separate tasks, setting improvement goals and priorities, providing quality process guidance, and evaluating current processes.

What is a CMMI appraisal?

An appraisal essentially compares evidence against defined criteria to determine findings. The CMMI Institute gathers evidence by observing the Conduct Appraisal Phase (onsite or virtual), reviewing documentation, and conducting interviews with appraisal participants — the implementors of the CMMI practices. The CMMI Method Definition Document (MDD) outlines the appraisal requirements, including virtual approaches and delivery requirements.

A CMMI appraisal helps management identify the strengths and weaknesses of their organization’s business processes. It examines process compliance in projects so customer deliverables are completed within time and cost, with minimum risk. Organizations measure capability and performance through appraisal to prioritize process improvement — typically aiming first for CMMI Level 3, then Level 5 certification.

The primary objective is to mentor senior management, change agents, and the implementation team to drive lasting process improvements. CMMI-certified Lead Appraisers and appraisal sponsors must be prepared before, during, and after an appraisal delivery period.

Everything you need to know about CMMI

A maturity level is a well-defined evolutionary plateau toward achieving a mature software process. Each maturity level provides a layer in the foundation for continuous process improvement. In CMMI models with a staged representation, there are five maturity levels designated by the numbers 1 through 5.

At maturity level 1, processes are usually ad hoc and chaotic. The organization typically does not provide a stable environment. Success depends on the competence and heroics of people rather than the use of proven processes.

At maturity level 2, an organization has achieved all specific and generic goals of the Level 2 process areas. Projects ensure requirements are managed and processes are planned, performed, measured, and controlled. Commitments are established among stakeholders and revised as needed. This process discipline helps retain existing practices during times of stress.

CMMI Level 3 — the “Defined” level — is achieved when an organization successfully completes a formal appraisal verifying it operates at Level 3. Processes are well characterized and understood, and are described in standards, procedures, tools, and methods.

At maturity level 4, selected subprocesses that significantly contribute to overall process performance are controlled using statistical and other quantitative techniques. Quantitative objectives for quality and process performance become criteria for managing processes, and measures feed the organization’s repository for fact-based decisions.

At maturity level 5, an organization has achieved the goals of process areas assigned to levels 2 through 5. Focus shifts to continually improving process performance through incremental and innovative improvements. Deployed improvements are measured against quantitative process-improvement objectives — distinguishing Level 5 from Level 4’s emphasis on controlling variation.
